We study work because all waste derives from work and work processes 
Work definition:... a set of tasks perform by people, machines that meet an objective, measured by the time taken, its cost and resulting quality.
   
Value- Added work Work that increases the worth of a product or service to an external customer.
Necessary work Work which consists of tasks which need to be performed to keep the organization operating but has no value to the external customer i.e. filling ISO audit results to the external audit agency.
Rework Necessary work but required only because something was not processes correctly the first time.  Variations in the process.
Unnecessary work All tasks which do not add value and not necessary for the operation of the organization. i.e reports no one needs or use.
Not working Authorized:  Holidays, vacations, illness, breaks
Unauthorized:  waiting time, idle time, etc.

 

Sampling Yourself:

Write down all the activities you do during a normal week.  Make the categories broad enough so that you are not adding ones all the time.   Keep track of them doing the week filling in the time for them when they occur.  Rate these against the work categories listed above.   Create a "pareto" chart to see how you spent your time and in what work categories they fit in.

Questions to ask about each task or activity
  • what is its worth to the customer?
  • What risks would eliminating it pose?
  • Can it be consolidated with some other job within the company?
  • Can it be done by someone outside the company?
  • Can you mechanize it?
  • How much time is spent waiting to do this work?
  • How can the work process be improved?
Points to remember when analyzing work
  • Most waste comes from working on the wrong things.
  • Do a work sample study to get a picture of what work is being done.
  • Focus on the process, not the people. Most waste comes from the process
  • Question the need for, and value of, all the work.
